10. Development RACI - Recruit external assets

Purpose:

To help developers plan, budget, and engage the right freelance talent for their projects—ensuring that the creative vision is supported by capable partners and delivered within scope.


What this means:

As the project lead, the developer is responsible for identifying what external skills are needed (beyond internal capacity) and working with the team to estimate costs and timelines. While the most common assets involve visual design, any freelance role that helps move the game forward can be considered—as long as it fits within the approved budget.

This isn’t just about filling gaps—it’s about assembling the right creative team to bring your game to life.


RACI Roles Defined:

  • Accountable The developer is accountable for identifying which roles are needed and for ensuring those roles are scoped and budgeted early in the process.
  • Responsible The developer works with the project lead or production contact to get cost estimates, timelines, and contracts for freelance contributors.
  • Consulted Art direction, production, and marketing may be consulted to recommend proven freelancers, check costs, or ensure timelines align with other deliverables.


Key Guidance:

  • Start with the needs of the game, not just traditional roles. Think: “What skills will elevate this project?”
  • You’re not limited to illustrators and graphic designers. Common (and valid) freelance roles include:
    • Illustrators (cover art, cards, tiles, etc.)
    • Graphic Designers (iconography, layout, box design)
    • Art Directors (if you need help overseeing and unifying visual style)
    • 3D Modelers (for tokens, trays, or digital prototypes)
    • Rules Editors or Copywriters
    • UX Designers (for player aids, rulebooks, etc.)
    • Digital Asset Creators (for TTS mods, social reveals, Kickstarter content)
  • Request help early. Don’t wait until the art is due—reach out when you first recognize the need.
  • Track availability and turnaround. Many freelancers book up months in advance. Align your ask with their calendar.


Action Items:

  • Identify any external roles the project will require during early development.
  • Work with Production or Art/Marketing to source recommendations if needed.
  • Get cost estimates for each role and plug into the working budget.
  • Include freelancer timelines in your broader development and launch plan.
  • Check in regularly with hired freelancers to keep schedules on track.


NOTE: You may use any external resource that fits within your allocated budget. Choose collaborators who strengthen the product and respect the timelines.
